An approach for business leaders

At this Speakeasy, UK business leaders gathered to explore the realities of leading organisations through structural change. The group shared experiences across acquisitions, scale-ups, and transformations, identifying common patterns of success and failure. Discussion centred on five themes:

  1. Recognising the signals that restructuring is needed
  2. Managing the tension between control and agility during integration
  3. Essential leadership behaviours: transparency, honesty, and active listening
  4. Involving people in designing the future, even when they may not be part of it
  5. Moving quickly once decisions are made, while maintaining flexibility in implementation

Across the conversation, change signals became clear: costs matching revenue growth, stagnation in teams, high-performer attrition, and inability to adapt to new strategies and norms.

The solution, however, is rarely about the structure itself, it’s about how leaders navigate the human complexity of change.

The task is not simply to redesign an org chart, but to bring people through transformation with clarity, honesty, and purpose. This requires balancing control with agility, professionalisation with entrepreneurship, and standardisation with flexibility, but also remembering the rationale behind the original decisions to undertake the change.

At the end of the session, there was clear consensus: the future-ready leader treats restructuring as a human transformation, not just an organisational redesign. They communicate early and often, listen actively, and create space for people to contribute to what’s next, even in difficult circumstances.
